# Ending silent routing failures by moving inbound leads off custom CRM flows

**Evidence type:** proof (what happened)

A fintech's inbound routing ran on brittle custom Salesforce flows that threw duplicate and conversion errors and quietly dropped leads. LeanScale rebuilt routing on a dedicated routing platform with a territory object mapping geographies to AE and SDR owners, then retired the legacy flows after live testing.

## The challenge

Inbound lead routing was failing in ways that were invisible from the outside. Duplicate-detected and lead-conversion errors fired silently, some leads simply never routed at all, and records arriving with blank or placeholder company names matched no rule and went nowhere. It all ran on custom CRM flows accumulated over years, and the in-house team that understood them had thinned out — leaving nobody who could safely change them.

## The approach

Rebuild routing on a dedicated platform
Migrated inbound routing off brittle custom CRM flows onto a purpose-built routing platform, rebuilding the production environment, round-robin pools and workflows there rather than patching the flows again.

A territory object as the ownership map
Created an account territory object mapping geographies to AE and SDR owners, so ownership is data the team can edit rather than logic buried inside a flow that only an admin can open.

Fix the specific failure modes, by name
Resolved the recurring duplicate-detected and lead-conversion errors, and the blank-company routing failures where records arrived with a placeholder value instead of a company name and matched nothing.

Test live, then retire the old path
Ran the new routing alongside the legacy flows, tested against live traffic, and only then disabled the old flows — so the cutover never left inbound unrouted.

## Outcomes

Routing live on the new platform
Inbound lead routing moved off custom CRM flows onto the dedicated routing platform with rebuilt round-robins, and the legacy flows were disabled after live testing confirmed the new path worked.

Silent failure modes closed
The recurring duplicate-detected and lead-conversion errors, and the blank-company routing failures, were resolved rather than worked around.

Ownership map became maintainable
Territory-to-owner mapping now lives in a dedicated object the team can maintain, instead of inside flow logic.
